Work rarely slows down because a team lacks messages. It slows down because the request, the owner and the decision live in different places.
Start with an intake boundary
Give every incoming request one consistent entry point. Capture enough context to decide what happens next, but avoid turning intake into a questionnaire that nobody completes.
A useful minimum is:
- what needs to change;
- why it matters now;
- who can clarify the request;
- when a decision is needed.
Make ownership explicit
Assign one responsible owner for the next decision. Several collaborators can contribute, but shared ownership without a named decision-maker often means no ownership at all.
Keep status tied to evidence
Use a small set of states that describe real transitions. A status should change because something happened: a request was accepted, a decision was made, work began or an outcome was reviewed.
The result is not more process. It is less time rebuilding context.
